AI agents for logistics and supply chain: 6 workflows, explained
From a freight quote built in minutes from carrier rate sheets to a bill of lading checked against the letter of credit before the bank rejects it: what an AI agent can do for forwarders, brokers and supply chain teams.
Logistics is the business of answering three questions all day: how much, where is it, and why is this document wrong. The answers live in carrier rate sheets, tracking portals, email threads and a dozen PDFs per shipment. An AI agent works through them the way a seasoned operations executive would, and gets to the customer before they ask.
Here are the workflows, told through a Dubai-based freight forwarder with an import desk and a customs brokerage.
What makes it an agent, not a chatbot
A tracking portal shows a status. An agent reads the status, works out what it means for the customer and the next document, and does something about it. Three things set it apart:
1Freight quotes in minutes, from the carriers' own rate sheets
An RFQ comes in by email with half the details missing. I need the cargo, the incoterm, the rates from five carriers' spreadsheets and all the surcharges, and the customer wants it within the hour.
When a request for quotation lands, Carlos's agent:
- Reads the request and asks the customer for anything missing: weight, volume, commodity, incoterm, ready date.
- Looks up rates in each carrier's current rate sheet and contract, adds the right surcharges (bunker, peak season, war risk) and local charges at both ends.
- Checks transit times and sailings and how reliable each carrier has been on this lane.
- Drafts the quote with your margin rules applied, for Carlos to approve.
| Carrier | All-in rate | Transit | On-time, last 90 days | Note |
|---|---|---|---|---|
| Carrier A | $2,840 | 18 days | 92% | Recommended |
| Carrier B | $2,610 | 21 days | 71% | Rolled 3 of our bookings in September |
| Carrier C | $3,050 | 16 days | 95% | Option if the customer is in a hurry |
2Every shipment watched, and the customer told before they ask
Half my day is customers asking 'where is my container?'. The other half is discovering a rollover two days after it happened.
Mei's agent checks every live shipment against carrier and port data several times a day. When something changes (a rollover, a transhipment delay, a vessel skipping a port, cargo released) it works out the new arrival date and drafts the update to the customer.
| Shipment | What happened | New ETA | Drafted |
|---|---|---|---|
| Orbit Foods · 1×40RF | Rolled to next week's vessel at Port Klang | +7 days | Update + option to switch to air for 2 pallets |
| Northwind · 3×20GP | Discharged, customs hold for inspection | Unchanged | Document request to customer |
| Sharma Textiles · LCL | Free time ends in 2 days, delivery not booked | — | Reminder: demurrage from Thursday |
3Commercial invoice, packing list and bill of lading checked against the letter of credit
Banks reject documents over a single word. A discrepancy on a letter of credit can hold payment for weeks, and the customer blames us.
Before documents go to the bank, Anjali's agent checks them against each other and against the letter of credit terms: descriptions, quantities, weights, dates, ports, consignee wording and required certificates.
| Check | LC says | Documents say |
|---|---|---|
| Goods description | 100% cotton woven fabric | Invoice ✓ · BL: "cotton fabric" (acceptable) |
| Latest shipment date | 30 Sep | BL on-board date 2 Oct |
| Gross weight | — | Packing list 12,480 kg vs BL 12,840 kg |
| Certificate of origin | Required | Missing |
4HS codes suggested with reasons, and duty estimated before arrival
The wrong HS code means the wrong duty, a fine or a held shipment. New products always take the longest.
For each new product the agent reads the invoice description, specifications and past declarations, suggests the HS code with its reasoning and the alternatives considered, and estimates duty and VAT. A licensed broker confirms every declaration.
| Product | Suggested HS | Why | Duty |
|---|---|---|---|
| Stainless steel lunch box | 7323.93 | Table/kitchen article of stainless steel | 5% |
| Silicone baking mat | 3924.10 | Tableware/kitchenware of plastics (silicone) | 5% |
| Electric milk frother | 8509.40 | Food mixer, domestic, with motor | 5%: confirm |
5Every carrier invoice audited against the quote and what actually moved
Carriers invoice surcharges we never agreed, detention for days the terminal was closed, or the wrong container size. Small amounts, hundreds of times a month.
The agent matches each carrier and trucking invoice with the booking, the agreed rate, the actual containers and the terminal's dates, and drafts disputes for anything that doesn't match.
| Issue | Invoices | Amount |
|---|---|---|
| Peak season surcharge not in our contract | 38 | $7,600 |
| Detention charged for a port holiday | 12 | $3,840 |
| 40HC billed, 40GP shipped | 9 | $1,980 |
| Duplicate trucking invoices | 6 | $1,200 |
6For importers: every purchase order chased from confirmation to delivery
Our importer clients have hundreds of open POs with suppliers in China, India and Turkey. They don't know a supplier is late until the shipment doesn't arrive.
For supply-chain clients, the agent tracks each purchase order from the supplier's confirmation through production, readiness, booking and delivery. It compares promised dates with reality and warns the buyer early.
| PO | Supplier | Promised ready | Status |
|---|---|---|---|
| PO-7712 | Ningbo Packaging | 20 Oct | On track: production photos received |
| PO-7690 | Gujarat Spices | 10 Oct | No confirmation in 9 days: chased twice |
| PO-7701 | Izmir Glass | 15 Oct | Ready early: booking on the 12 Oct sailing |
Where people stay in charge
In logistics the agent keeps everything moving and visible. Bookings, declarations, disputes and payments are still decided by people.
- No booking, customs declaration, dispute or payment is made without approval. A licensed broker confirms every declaration.
- Every update traces to its source: carrier event, document or email.
- Customer data stays inside your company, with every action logged.
How to start
- Start with shipment updates or freight invoice audits: high volume and easy to measure.
- Connect your inbox, TMS, carrier portals and rate sheets.
- Run alongside your team for two weeks and compare.
- Add quoting and document checks next.
Frequently asked questions
Can an AI agent prepare freight quotes?
Yes. It reads the request, asks for missing details, looks up carrier rates and surcharges, compares transit times and reliability, and drafts the quote with your margin rules for approval.
Can it track shipments and update customers?
Yes. It monitors carrier and port events, spots rollovers, delays and holds, recalculates arrival dates and drafts updates in each customer's preferred channel.
Can it check documents against a letter of credit?
Yes. It compares the commercial invoice, packing list, bill of lading and certificates with each other and with the LC terms, and lists discrepancies before the documents go to the bank.
Does it help freight brokers?
Yes. The same agent can match loads with carriers, compare rates and reliability, and handle the tracking and paperwork around each load.
Will it file customs declarations?
No. It suggests HS codes with reasons and estimates duty; a licensed customs broker confirms and files every declaration.
